Depending upon the devotion, any of them can be put at the centre and the rest of 4 follows as per the directions which all of us know. Now the importance of panchayatana is explained as: sandhyAmbikA – dEvahavirdinAdhipah piturmanuShyasyacha – viShnurIritah brahmEshwaro bhUtabalirgaNAdhipo yajnEshwarA ssUryajanIyadEvatAh viShnustapahpUrtikarassa karmaNAm sAkShI ravirmantramayI manonmani dhyAtu ssa vighnArtihridambikAsUno jnAnaprada sshambhuritIryatE budhaih Ambika is Sandhya rupa; Surya is Devata Havir rupa; Vishnu is Pitru Kavih rupa; Shiva is Brahma (pradhAna ritvik) rupa; Ganapati is Bhuta Bali rupa. Hence, all the 5 deities represent Sandhya, Deva Yajna, Pitr yajna, yajamAn, bhuta bali which are the Pancha Yajnas. The panchayatana is the performance of 5 yajnas respectively. Moreover, Vishnu is Karma Phala Pradata; Surya is Karma Sakshi; Ambika is Mantra Swarupini; Ganapati is vighna nashaka; Shiva is Jnana prada. But sometimes you seem to state certain opinions rather exclusively. My good South Indian smArta friend actually said that Panchayatana is a defective concept because it leaves out Skanda. I have actually heard him being rather aggressive in stating that Panchayatana should be taken off the shelf for this reason. Of course in North India most people have no affinity for Skanda so Panchayatana must be fine for them. The absence of Skanda that he keeps mentioning shows that the reality is Panchayatana is a very late concept with no real support in any classical Smriti. The word also is connected to 5 temples of the 5 gods in which form it is quite late. I think what is a must for Smartas is devayajana, rather than Panchayatana Puja. Some do include subramanya as the 6th deity with the objective that it is Agni swarupa. Upasana of Subramanya is in a way is Upasana of Agni tattva. Earlier as you pointed out, there was Pancha Yajnas and Panchayatana was the later origin which is a valid substitute for Pancha Yajnas. BTW, i can make out to whom you are referring to as regards Subramanya Upasana and his aggression is to be noted as a valid point. I understand the aggression of your friend (whom i know) who is a subramanya upasaka.
